Outsourcing cold outreach: how it works

You hand over the list, the copy and the sending, and you keep the conversation. What that costs, how the first three months go and why most projects fail on the target group.

Outsourcing cold outreach means an external party takes over finding and approaching new customers, and you only handle the conversations with whoever replies. Below: exactly what you hand over, what you keep, what it costs and where it goes wrong in practice.

The short answer

An agency takes over four things: the list of companies you want to reach, the copy, the sending infrastructure and the monitoring of it. What you keep is the conversation. For B2B companies in the US and UK, a fully managed email program typically costs $1,500 to $8,000 per month, and most established agencies sit between $3,000 and $5,000. With us the minimum term is three months, because a sending environment has to be built up first.

The first question to answer is not which agency, but whether your market is big enough. With fewer than a thousand companies in your target group, a campaign is through the list within a few weeks and you pay for capacity you do not use.

What exactly you outsource

In cold outreach by email, most of the work is not in the sending. That is the easy part. The work is in everything around it, and that is also where it goes wrong if you try it yourself.

  1. Turning the target group into a list. You say who your ideal customer is; the agency turns that into industry, company size, region and job title, and finds companies that resemble your existing customers. Every address is verified before anything goes out, because a list full of dead addresses will collapse your deliverability.
  2. The copy. A first email and two follow-up emails, written for your target group and not for everyone. You approve them before they go out.
  3. The sending environment. Separate domains and mailboxes with their own SPF, DKIM and DMARC, which warm up for two weeks first. Your own domain is never used, so your normal email traffic stays out of harm's way if something goes wrong in a campaign.
  4. The monitoring. Bounces, spam complaints and mailbox health are checked daily. If deliverability drops, the pace goes down, mailboxes are replaced or the list is cleaned up.

On top of that comes reading the replies. With us a person does that, not a scoring model, so you only get forwarded what is worth a conversation, with name, job title, organisation and phone number included.

An agency that promises to take over your entire sales process is selling you something other than cold outreach. What stays with you:

Agencies selling managed cold email in the US and UK typically charge $1,500 to $8,000 per month, with most established agencies at $3,000 to $5,000. Our own packages:

Based on seven sending days per week, so 30 per month, and three emails per company (a first email and two follow-up emails). No setup fee and no separate tooling bill.

With every quote, check what falls outside the monthly amount. Setup fees of $500 to $5,000 are common, and providers that bill domains, inboxes, data and tooling separately can add another $500 to $2,000 per month. Also ask about the number of sending days: anyone who only emails on working days averages 22 days per month instead of 30, and that is well over a third fewer companies reached for the same invoice. The first three months

This is how a program runs with us, and the timeline is similar at any serious agency.

That is also why the minimum term is three months. Any shorter and you are judging something that is not finished yet.

Where it goes wrong in practice

We see three causes most often, in this order.

The target group is too broad. This is by far the biggest one. Campaigns for a client who says everyone with staff is a prospect perform structurally worse than campaigns with a sharply defined industry. In our own figures, the reply rate within one campaign of 18,594 contacts ranged from 2.3 to 7.8 percent per segment, with exactly the same copy. So the list does more than the copy.

Replies are left waiting. Someone who replies on Tuesday and gets an answer on Friday has moved on half the time. If nobody on your side can respond within one working day, sort that out before the campaign starts.

Intervening too early. Concluding after two weeks that the copy does not work and changing everything means you never find out what did work. Leave new copy in place for three weeks.

When outsourcing pays off

Outsourcing is the better choice if your target group has at least a thousand companies, your offer has already been sold to paying customers and a new customer is worth several thousand dollars or pounds to you in the first year. Then one of the first customers pays back the entire term.

Doing it yourself works fine if you have someone with the time and knowledge of deliverability, address data and copy, and if you stay under 250 emails per day. Above 500 per day, mailbox and data costs rise so much that the difference with an all-in package becomes small, and doing it yourself still costs you the hours and the risk of burned domains.

How big does my target group need to be?
